if you want to relax then lower the difficulty level. the thermo AI is very manageable at standard.
there are already two AI's, though are WIP. don't use computer. use the thermopylae AI, or sengoku AI in the dropdown list.
It still sounds like your game installation is incorrect.
The mod is running fine when installed correctly.
1. install age of empires kings as normal.
2. install conquerors expansion
3. install age2xpatch. the official version is 1.0c.
5. install the latest version of UP1.5.
6. install sengoku using the .exe, and set your age of empires 2 directory as it's location.
7. run sengoku.exe from the sgk folder.
Sounds like you either have the wrong version of age of empires 2 (must be CD version with UP1.5, or it wasn't installed in the correct directory.

No, you will need to download the original game (or buy the CD - Gold Edition is best), and then also install Userpatch 1.5.
If using HD, you will need to try with compatibility patch or Greg Steins Tools, but we haven't tested it works completely.
HD and DE2 are basically two separate games. They all have completely different data structures, capabilities, engine versions and other details which mean mods are not simply cross compatible.

Make sure you're using thermo AI, from the ai drop down, and not "computer". Sengoku2 also works but isn't as strong. AI progress is still ongoing.

We haven't specifically as each clan only gets one trainable clan leader (we chose the most popular and relevant).
But you can always make a scenario using any unit and rename them.
That said, we do have a LOT of hero units and unique heroes, such as Sanada Yukimura, Honda Tadakatsu, and many other historical heroes that you can add into your custom scenarios.
gameplay is similar to the aoe 2 everybody knows and loves. there's a slight change in the meta with 1st age lasting longer, a couple different types of units and unit lines and more use of 'hand cannoneers' in later game. but no, we haven't aimed for hyper realistic gameplay and instead just built on the original framework and foundation the game has, with some cool additions.
which 3d modelling application do you use? there are a lot of templates and tutorials for setting up for aoe2 on aok.heavengames.com. the models themselves are irrelevant. though for units best to keep details to a minimum. just look at the ensemble 3d renders, they look awful, but great clarity in game. for buildings you can go higher detail and better to use more geometry over textures.

They already have 'weak' infantry and they don't get all techs/final upgrades either except for Yumi Ashigaru and Katana Cavalry (there are 3 cavalry lines). They're also missing Bloodlines.
But like my colleague said, balancing will come later if any big issues come about.

No. The Terço units never served in Japan. In fact, the Portugese didn't field any soldiers during the Sengoku period in support of anyone. The same unit in Shogun:TW was included by an assumption and is not historically accurate.
The only instance of Portugese military involvement, according to some sources, is the Siege of Moji; where Portugese Carricks bombarded a Mori castle before an Otomo assault.
That being said, Otomo will have unique access to a Carrick ship, but they're limited to 1-3 of them.
Other than that, the Nanban post will provide unique techs, trading options and other benefits that represent more accurately Portugese involvement during the period (which consisted mostly of direct trade, introduction of Christinity and being middle men to Chinese-Japanese trade also.).

Not directly because HD edition doesn't support the extensive modding features that we've added to Sengoku.
However, Sengoku does work with the compatibility patch, Aoccs.net ; so you'll be able to play it even if you don't own the original games.
