Summing up, here are the ideas:
-Hunters with random common zombies skins/models
-New types of zombies such as crawlers, roamers and swarmers (besides hunters) and screamers.
-Crawlers will just crawl towards you, grab your legs and hold you still for other zombies to hurt you
-Roamers will just slow walk and ignore you unless if you attack them or make noise (there are actually infected that behave like that in the default game)
-Swarmers. The normal but vicious running zombies. Leg shooting crucial strategy in order to run.
-Screamers will be random roamers that if disturbed would scream and call upon a swarm.
-Melee weapons as primary high damage and stealth weapons.
-Zombies only vulnerable to head shots or head dismemberment.

Just as a last comment, I don't really know why you would need concept artists but if you actually need, I could be willingly to help. I have no experience in modding source so I can't really help you with that and my texturing... let's say I don't know if I am a capable skinner but I do draw alot. Melee stuff would be awesome too and just like in the walking dead comic series by Robert Kirkman, they should be the primary weapon. For instance, when there are few zombies it's relativly easy to chop off their heads with an axe so, no point in shooting them since that could alert them.
Slow zombies COULD be fun but yet, what I praised the most in this game was the fact that they used 28 days later zombies instead of Romero's. Of course Romero's are the original scare but let's face, a slow zombie doesn't really frighten you but a rabid screaming and running one sure does! But if you actually wanted to go for the slow zombies (except hunters) you could make them a bit harder to beat being vulnerable just as good old zombie lore says, to headshots! Or head dismemberment. A shot gun on the chest should dismember the hell outta them. Or maybe we could have a misc of them. Slower zombies or roamers and then when noise is made (or having some kinda of random zombie who will scream to alert other zombies) we could have the fast runners in swarms. In here, it would be really cool as well being able to rapid fire their legs to make them "crawlers".

I must say that making L4D realistic is "dangerous" since the team spent alot of time tweaking the game to be... playable. But now that I am here commenting, allow me to give some ideas...
No bosses could be fun since all of them except the hunter are very ridiculous. So, the hunter is in my opinion, the best one and really the only one who can scare the hell out of you! But yet, you have a point when you said that the fact they all look the same suck. So my sugestion would be to have hunters with the same model and skin as normal zombies! Just as randomly. Imagine, not only it would look more realistic but it would even be harder! The player should really be aware of the way zombies moved! If one of them is crawling in four members, then he is a hunter and probably by the time they notice it, the hunter is already on him scratching!
What could we have more? Crawling zombies... the ones without legs. It would be funny if their only function would be to grab you and hold you still until you shoot them. Like mines!
